does the lever firm up at all after use and cooled or after pumping the lever or has it just stay spongy

How much fluid do you have on the pot?
You need to keep an air gap for the diaphragm to flex under hard breaking
Discs, which fuel and pads are you using?
sorry if you know this just putting ideas out there.

It firms up when it cools , sbs street excel ,, brembo discs ... It was like it to start with ... So i changed pads. Fluid, calipers and discs , but not the lines ...
Its better than it was but still goes spongey ....

Sounds like you're cooking the fluid and its okay once cold again.
Which one are you using?

Try using motul rbf 600 brake fluid..........it's got a higher boiling temp.
I'd get braided lines too but would that really cause lever travel?
No signs of leaks from the m/c, right?
